Field Catalyst Lab ("Field Lab”): Diseñando infraestructura para el fortalecimiento de ecosistemas en Puerto Rico
Durante años, el sector social ha respondido con compromiso y agilidad a necesidades urgentes en Puerto Rico, desempeñando una labor fundamental en el avance del país. Sin embargo, también reconocemos que los retos que enfrentamos requieren algo más que iniciativas aisladas o respuestas reactivas; requieren coordinación, alineación y visión compartida.
Muchos de estos desafíos no son eventos aislados, sino el resultado de estructuras sociales, económicas y educativas que, con el tiempo, han producido desigualdad y limitado oportunidades. Cuando hablamos de cambio sistémico, nos referimos precisamente a transformar esas estructuras desde la raíz, intervenir en las dinámicas y condiciones que generan esos problemas, no solo atender sus efectos inmediatos.
A nivel global, incluso con el crecimiento exponencial de la filantropía estratégica, muchos de los problemas más complejos (como la pobreza, la desigualdad o la crisis climática) permanecen intactos o han empeorado. La escala y la sofisticación por sí solas no se traducen automáticamente en impacto estructural. Esto nos invita a reflexionar no solo sobre cuánto invertimos, sino sobre cómo fortalecemos el campo que sostiene ese impacto.
Como organización comprometida con servir y expandir la filantropía, hemos enfocado nuestros esfuerzos en trascender la narrativa de crisis y avanzar hacia una visión estratégica sostenible y de largo plazo, orientada al cambio sistémico y a la construcción intencional de ecosistemas en el sector social. En este contexto, la filantropía trasciende el acto de otorgar fondos, sino que tiene como la responsabilidad principal crear y fortalecer las condiciones estructurales para amplificar el impacto de los actores clave en los diversos ecosistemas.
De aquí surge Field Catalyst Lab (“Field Lab”), una iniciativa diseñada para que quienes invierten y lideran dentro del sector puedan comprender y escalar el impacto de los ecosistemas que buscan fortalecer con mayor alineación y coherencia.
Field Lab parte de una premisa sencilla, si aspiramos a impulsar cambios sistémicos, debemos fortalecer no solo iniciativas, sino grupos de actores clave que compartan visión, refuercen mutuamente su trabajo y gestionen su impacto como un cuerpo interconectado.
Este año iniciamos la implementación de este modelo en colaboración con la Fundación Colibrí, junto a un colectivo de diez organizaciones que conforman el Ecosistema de Educación Pública K-12. Esta alianza representa una apuesta estratégica por fortalecer ecosistemas, construir infraestructura sectorial y avanzar cambios estructurales en Puerto Rico. A través de este proyecto piloto, las organizaciones participan en un proceso estructurado de diagnóstico, alineación y co-diseño apoyado por nuestras herramientas Field Building Tool & Systemic Change Tracking Tool, diseñadas bajo los cinco pilares de la construcción de ecosistema (“field building”): actores, base de conocimiento, agenda compartida, infraestructura y recursos. Este marco permite mapear el desarrollo del campo, identificar roles, medir su madurez y definir indicadores comunes.
Este modelo integra el marco del Field-Building Diagnostic desarrollado por Bridgespan Group, combinado con metodologías de diseño adaptadas al contexto local. Esto nos permite evaluar la madurez del ecosistema, identificar brechas estratégicas y acompañar a los actores hacia una mayor cohesión, efectividad colectiva y capacidad de transformación estructural. Este acompañamiento integra procesos de alineación estratégica, espacios recurrentes de aprendizaje colectivo y una cultura de datos compartidos que permite comprender el desarrollo del ecosistema y tomar decisiones con mayor coherencia, así como:
- Construir una base de conocimiento común desde una mirada sistémica.
- Visibilizar y fortalecer el rol estratégico de cada actor dentro del ecosistema.
- Generar una hoja de ruta que pueda inspirar y guiar a otros actores del sector social.
- Apoyar a la evolución de la relación entre funder y ecosistema hacia una alianza estratégica, basada en confianza, corresponsabilidad y visión de largo plazo.
Nuestro rol como organización de apoyo a la filantropía es sostener este proceso y facilitar las herramientas digitales para: diseñar la arquitectura, facilitar el diálogo, traducir visiones compartidas en estructuras concretas que fortalezcan el campo y amplificar el impacto del sector social. Nuestro objetivo es transformar la manera en que el sector entiende los datos, dejar de verlos como un requisito y comenzar a utilizarlos como brújula estratégica. Como herramienta para identificar patrones, anticipar desafíos y diseñar soluciones sistémicas.
El Field Lab busca catalizar cómo entendemos y abordamos el cambio sistémico dentro de los ecosistemas del sector. Nos invita a mirarnos como parte de un mismo entramado y reconocer que los retos de largo plazo requieren estructura, alineación y una infraestructura capaz de sostener y expandir el impacto colectivo.
For years, the social sector has responded with commitment and agility to urgent needs in Puerto Rico, playing a fundamental role in the archipelago’s progress. However, we also recognize that the challenges we face require more than isolated initiatives or reactive responses; they require coordination, alignment, and a shared vision.
Many of these challenges are not isolated events, but rather the result of social, economic and educational structures that, over time, have produced inequality and limited opportunities. When we talk about systemic change, we are referring precisely to transforming those structures at their root, intervening in the dynamics and conditions that generate those problems, not just addressing their immediate effects.
On a global level, even with the exponential growth of strategic philanthropy, many of the most complex problems (such as poverty, inequality, and the climate crisis) remain unchanged or have worsened. Scale and sophistication alone do not automatically translate into structural impact. This invites us to reflect not only on how much we invest, but also on how we strengthen the field that sustains that impact.
As an organization committed to serving and expanding philanthropy, we have focused our efforts on transcending the narrative of crisis and moving toward a sustainable, long-term strategic vision oriented toward systemic change and field-building efforts. In this context, philanthropy transcends the act of granting funds; rather, its primary responsibility is to create and strengthen the structural conditions to amplify the impact of key actors in diverse fields.
This is where Field Catalyst Lab (“Field Lab”) comes in, an initiative designed to help investors and leaders within the sector understand and scale the impact of the ecosystems they aim to strengthen with more alignment and coherence.
Field Lab is based on a simple premise: if we aspire to drive systemic change, we must strengthen not only initiatives but also groups of key actors who share a vision, reinforce each other’s work, and manage their impact as an interconnected body.
This year, we began implementing this model in collaboration with the Fundación Colibrí, together with a group of ten organizations that form the K-12 Public Education Field. This alliance represents a strategic commitment to strengthening fields, building sectoral infrastructure, and advancing structural changes in Puerto Rico. Through this pilot project, organizations participate in a structured process of diagnosis, alignment, and co-design supported by our Field Building Tool & Systemic Change Tracking Tool, designed under the five pillars of field-building: actors, knowledge base, field-level agenda, infrastructure, and resources. This framework allows us to map the development of the field, identify roles, measure its maturity, and define common indicators.
This model integrates the Field-Building Diagnostic framework developed by Bridgespan Group, combined with design thinking methodologies adapted to the local context. This allows us to assess the maturity of the ecosystem, identify strategic gaps, and accompany stakeholders toward greater cohesion, collective effectiveness, and capacity for structural transformation. This support integrates strategic alignment processes, recurring spaces for collective learning, and a culture of data sharing that allows for understanding the development of the ecosystem and making more coherent decisions, as well as:
- Build a common knowledge base from a systemic perspective.
- Highlight and strengthen the strategic role of each actor within the field.
- Create a roadmap that can inspire and guide other actors in the social sector.
- Support the evolution of the relationship between funders and the field toward a strategic alliance based on trust, shared responsibility, and a long-term vision.
Our role as a Philanthropy Serving Organization (“PSO”) is to sustain this process and provide digital tools to: design the architecture, facilitate dialogue, translate shared visions into concrete structures that strengthen the field and amplify the impact of the social sector. Our goal is to transform the way the sector understands data, moving from viewing it as a requirement to using it as a strategic compass; as a tool to identify patterns, anticipate challenges, and design systemic solutions.
The Field Lab aims to catalyze how we understand and address systemic change within the sector’s fields. It invites us to see ourselves as part of the same interconnected network and recognize that long-term challenges require structure, alignment, and an infrastructure capable of sustaining and expanding collective impact.
